§ 01 — Diagnostic问题诊断
"We told them what we wanted — and what arrived was not it." This sentence ends many first-buyer stories. Behind it are usually three predictable communication gaps. Knowing the gap is the first step to closing it. "我们明明告诉他们要什么了——结果到货完全不是那回事。"这句话是很多"第一次采购"故事的结尾。背后通常是三种可预测的沟通鸿沟。看清在哪里出问题,是补上它的第一步。

To a hotel buyer, "100% cotton, 600 GSM, white" describes a towel. To a Chinese factory's procurement engineer, that sentence is missing 7 fields: yarn count, twist direction, weave type, edge stitching style, dye certification, shrinkage allowance, finishing process. Each unfilled field becomes the factory's interpretation choice — and the cheapest interpretation usually wins. Buyers who don't know the vocabulary discover this gap only when the towels arrive too thin. 对酒店采购员说:"100% 棉、600 克重、白色"——这就是一条毛巾。对中国工厂的采购工程师来说,这句话缺了 7 项:纱支数、加捻方向、织造方式、边缘缝制、染料认证、缩水率、后整理工艺。每一项不写,就由工厂自己决定——通常是最便宜的版本赢。不熟悉行业用语的买家,往往到货后摸到"毛巾太薄"那一刻才知道差距在哪里。

A typical exchange: hotel in Cambodia (UTC+7) writes English at 9 AM → reaches the trader at 11 AM Shenzhen time (UTC+8) → is paraphrased into Mandarin and forwarded to the factory at 3 PM → factory replies at 5 PM → trader rephrases back to English at 9 PM → arrives in the buyer's inbox at 8 PM the same day. Each handoff introduces drift; by the third round, the original spec has accumulated 6–10 small changes that no single party intended. 典型链条:柬埔寨酒店(UTC+7)上午 9 点写英文 → 11 点到深圳贸易商手上 → 下午 3 点被改写成中文转给工厂 → 工厂下午 5 点回复中文 → 贸易商晚上 9 点改回英文 → 当天晚上 8 点到买家邮箱。每一次中转都引入一点偏差;三个回合之后,原始规格已经累积了 6~10 个谁都没刻意做出的小改动。

Most buyers don't know all their requirements at order time — they emerge over the first two orders ("oh, this towel needs to survive industrial laundry"; "we need the soap bottle to match our key card colour"). The first two orders are the only realistic chance to surface these. By order #3, the factory has frozen its production setup; surfacing a new requirement at that point usually means re-tooling cost, MOQ reset, or a whole new factory hunt. How fast on reorder复购速度
Reorders compress to 45–55 days: Phase 1 collapses from 25 days to ~5 (no factory hunt, no sample needed), Phase 2 stays roughly the same (production + sea freight is what it is). By order #4, you can confidently plan your inventory cycle around a 6-week cadence. 复购压缩到 45~55 天:阶段一从 25 天压缩到 ~5 天(不用找工厂、不用打样),阶段二基本不变(生产 + 海运就是那么久)。到第 4 单,您可以放心地按"6 周一次"的节奏来规划库存周期。

Phase 1 is the most variable. If your spec is rough on Day 0, Phase 1 stretches; if you can answer the 3–5 clarifying questions same-day, it compresses. Phase 2 is more deterministic — production is engineered, freight is booked. The most useful thing you can do to accelerate: have your spec near-final before Day 0. 波动主要在阶段一。Day 0 您的规格越粗,这一阶段越长;如果当天就能回答 3~5 个澄清问题,会被压缩。阶段二相对确定——生产和海运都是工程化的。在 Day 0 把规格准备得接近终稿,是加速整体最有效的方法。
